What Is an Agentic Workflow? A Plain-English Definition
An agentic workflow is an AI system that plans, executes, and verifies multi-step work across your existing tools — reading context, making decisions within defined limits, and escalating to a human at defined checkpoints. Unlike a chatbot, it acts; unlike traditional automation, it handles variation without breaking.
The difference from traditional automation
Traditional automation (Zapier-style triggers, RPA bots) follows a fixed path: when X happens, do Y. It breaks the moment reality deviates from the recipe — a renamed field, an unusual email, a judgment call. Agentic workflows put a reasoning model in the loop: the workflow reads the actual situation, decides among allowed actions, and handles the variation that kills brittle automations.
The practical difference shows up in what you can delegate. Automation handles the 60% of a process that is perfectly repetitive. Agentic workflows handle the next 30% — the part that used to require a person to read, decide, and route — while the final 10% stays with a human by design.
What a real one looks like
A concrete example: an intake workflow for a professional practice. When an inquiry arrives, the agent reads it, checks the CRM for conflicts, drafts a tailored response, prepares the engagement file, and queues everything for a partner to approve — a sequence that previously consumed staff hours per client. The human still makes the call; the agent removes the assembly work around the call.
The defining features: it spans multiple tools (email, CRM, documents), it makes bounded decisions (classify, match, draft), and it has explicit checkpoints where a person approves before anything external happens.
When you need one — and when you don’t
If a process is high-volume and perfectly uniform, ordinary automation is cheaper — use it. If a process requires deep expertise on every single case, keep it human. Agentic workflows win in the middle: recurring processes with real variation, where a person currently spends hours reading, routing, and re-keying between systems.
A useful test: if you can write down the rules completely, automate it. If you can’t write down the rules but you can recognize a good outcome, that is agentic-workflow territory.
