Platforms (Zapier, Make, n8n, agent builders) are the cheapest entry: monthly SaaS pricing, huge template libraries, no outside party. The hidden cost is your own time — someone in your team becomes the builder and the maintainer, and most platform automations quietly die when that person gets busy.

Independent consultants sell diagnosis and direction: what to automate, in what order, with which tools. Strong when leadership disagrees about AI strategy; weak when what you actually need is a working system, because implementation is usually out of scope.

Agencies deliver and operate the system: they scope, build, integrate, and stay accountable for keeping workflows running. Higher sticker price, but the deliverable is a working system rather than advice or a license.

The questions that decide it

Who maintains it in month six? If nobody internal will own upkeep, self-serve platforms are a trap regardless of price. What breaks if it breaks? Client-facing and revenue-touching workflows justify accountable operation; internal conveniences may not. Do you know what to build? If not, start with an assessment — a fixed-price diagnostic is cheaper than a wrong build from any provider.

Red flags that apply to all three: pricing that cannot be explained per workflow, guarantees that are not written down, demos that never touch your actual tools, and any vendor who proposes automating everything at once instead of sequencing by value.
